Board-level AI reporting
A board AI update should fit on one page: value delivered against the targets you set, the status of each initiative (scaling, piloting, stopped and why), risks and incidents, spend against budget, capability (people and platforms), and the decisions you need from the board. Report stopped initiatives openly, because stopping what doesn't work is a sign of a healthy portfolio.
Template
Value: [metric] moved from [baseline] to [current] (target [x]) per initiative
Portfolio: scaling / piloting / stopped (with reasons)
Risk: incidents this quarter, open high-risk items, regulatory changes
Spend: actual vs budget, full cost including engineering, cost per task trend
Capability: team, training, platform changes
Decisions needed: [specific asks]
What boards ask
- What did we get for the money so far?
- What are we stopping, and why?
- What's our exposure if something goes wrong?
- Are competitors ahead of us, and does it matter?
- What do you need from us?
Answer the first two with measured numbers, and say clearly which numbers are estimates.
Portfolio health
A quick health check before each report: the share of initiatives with a business metric and baseline, plus the share in production or shadow mode, minus the share with no progress in 90 days. A falling score means it's time to review the portfolio, before the board asks.
Risk section
List incidents (what happened, impact, what changed), open high-risk systems and their review status, and regulatory changes with dates, like the EU AI Act phases or India's DPDP rules. See compliance basics.
Common mistakes
- Reporting activity (prompts, users) as value.
- Hiding stopped projects.
- Reporting only the cloud bill as AI spend.
- Asking for no decisions, so the board has nothing to act on.
From the floor
In the webinar on AI agents for business leaders, I put executive oversight as the first governance layer, with CXOs and legal leadership who know the risk tolerance, the budget and how each part is performing, and the board report is how that layer stays informed.
